The Gap Between Driver and Five Iron
Finding the dead zone at the top of the bag and pricing the fix.
Read itThere is a specific number at which a long iron stops being a golf club and starts being a decoration. It is findable, and it is not where most golfers think.
The hybrid versus long iron argument has been running for twenty-five years and it is still conducted almost entirely on the wrong evidence. People compare carry distance. Carry distance is close to identical between the two clubs for the same golfer, which is exactly why the argument never resolves.
The number that separates them is descent angle. Once you look at that column instead, the answer for any individual golfer becomes obvious in about four minutes.
Descent angle is how steeply the ball is falling out of the sky when it arrives. Measured from horizontal. A shot arriving at thirty degrees is coming in flat and will run a long way. A shot arriving at forty-five degrees is dropping and will stop close to where it lands.
For an approach shot into a green, this is the whole game. It does not matter that your four iron carries a hundred and eighty-five yards if it arrives at thirty-two degrees and releases twenty-five yards past the flag into whatever is behind the green. The club that carries a hundred and eighty and arrives at forty-three is a better club for that shot, every time, despite being shorter on paper.
The rough working threshold is that you want somewhere around forty degrees or more of descent to hold a firm green with any reliability. Under thirty-five you are relying on the green being soft.
Descent angle is a product of launch angle and spin, and both of those come substantially from clubhead speed. A faster swing generates more spin at the same loft and launches the ball higher, so a faster player can produce a usable descent angle with a much lower-lofted club.
This is why the answer has nothing to do with handicap. A ten handicap with slow speed may be past the threshold at the five iron, while a sixteen handicap who swings hard can still hit a perfectly functional three iron. Fitting by handicap here produces the wrong answer roughly half the time.

These are starting points and individual variation around them is large, particularly for golfers with unusually high or low spin characteristics. But they explain why the two-hybrid setup ends up being the most common outcome in this shop: most amateur golfers sit in that middle band.
You need a launch monitor that reports descent angle, which most do. If your club or a local shop has one, this costs you nothing.
The second thing to look at while you are there is carry consistency: the spread between your longest and shortest of the six. Long irons frequently show a spread of twenty yards or more for golfers past their threshold, while a hybrid at the same loft can cut that spread in half. Consistency is worth more strokes than distance and it is almost never discussed.
Having established that you need something else, the next mistake is treating the hybrid category as though it were one design. It spans two genuinely different things.
At one end sit utility irons and iron-like hybrids: thin soles, compact heads, lower launch, lower spin, and a flight that penetrates. These suit a golfer who strikes long irons perfectly well but wants a little more forgiveness on off-centre hits. They will not fix a descent angle problem because they do not launch meaningfully higher.
At the other end sit wood-like hybrids: wider soles, deeper centres of gravity, considerably higher launch and a steeper descent. These are what a golfer past the long iron threshold actually needs, and giving them the utility-iron style instead is a common and expensive error.
The question we ask in the bay is not "do you want a hybrid" but "what is the descent angle we are trying to reach". That determines which end of the category you belong at, and it is answerable with numbers rather than preference.
One more thing, because it is the single most common complaint about hybrids and it is almost always a fitting error rather than a design flaw.
Hybrids are struck with a descending blow like an iron, not swept like a fairway wood. But because the head looks like a small wood, they frequently get built with a fairway wood shaft: too light, too soft in the tip, and too long. The result is a club that closes through impact and a golfer who is convinced hybrids go left.
A hybrid shaft should generally be heavier than the fairway wood shaft above it, stiffer in the tip section, and shorter than manufacturer stock length by half an inch or so. Built that way, the same golfer with the same head usually stops hitting it left immediately.
Once you know your threshold, the set makeup decision follows. If your line is at the five iron, your irons start at five and two hybrids cover the range above it to the bottom of your fairway wood. If your line is at the four, one hybrid does it.
Carrying an iron you are past the threshold on is not a neutral choice. It occupies a slot that could hold a club you can actually use, and it produces a yardage in your head that you only achieve on your best strikes. Both of those cost strokes quietly, over a whole season, in a way that never shows up as a single memorable bad shot.
