Where Long Irons Quit Working

Think about how the top of your bag came together. The driver was bought on its own, probably after a demo day. The three wood came with a set you bought eight years ago, or it was a gift. The hybrid was added after a bad season with the four iron. The irons arrived as a boxed set with whatever lofts the manufacturer chose that year.
At no point in that sequence did anybody check whether the resulting clubs produce evenly spaced distances. They almost never do. In the sessions we run, roughly seven bags in ten have a gap of more than twenty-five yards somewhere between the driver and the five iron, and the golfer is unaware of it in about half of those cases.
Two structural reasons, and they compound.
First, loft spacing gets wider as you go up. The difference between a seven iron and an eight iron might be four degrees; the difference between a three wood and a hybrid might be six or seven, and the difference between a driver and a three wood is usually four degrees but a much larger distance because of how much faster the driver is swung. Equal loft steps do not produce equal distance steps at the long end.
Second, these are the clubs golfers hit least well and least often. Your gap wedge distance is something you know within five yards because you hit it every round. Your five wood distance is a number you half-remember from a good shot in 2022.
Add the seasonal effect on top. A gap that is twenty yards in July can be twenty-six in April, because the longer clubs lose more absolute distance in cold air than the shorter ones do.
This does not require a fitting. It requires an hour, a launch monitor or a range with accurate markers, and a willingness to write things down honestly.
Do this once and you will almost certainly find something. The two most common findings are a large hole immediately below the fairway wood, and a cluster where the four, five and six irons all carry within ten yards of each other because the long ones are not producing their rated distance.
This is the part that surprises people, so it is worth spelling out. A meaningful proportion of top of bag gaps close with adjustments to clubs you already own.
Adjustable hosels. Your driver and probably your fairway wood have a sleeve with two degrees of adjustment in each direction. Strengthening a three wood by a degree and weakening a five wood by a degree can redistribute forty yards of coverage across the same two clubs. Most golfers have never touched theirs.
Bending long irons. Iron lofts are adjustable within a couple of degrees on most forged and many cast heads. If the four and five are bunched, weakening the four opens a real gap between them and improves the four iron's descent angle at the same time.
Length changes. Half an inch off a fairway wood usually costs two or three yards and buys a large improvement in strike consistency, which raises the average carry even though it lowers the theoretical maximum. Averages are what you play with.
Dropping a club entirely. If two clubs occupy the same distance band, one of them is a free slot. Removing it and putting something useful in the bag costs nothing and is the single cheapest gapping fix available.
Sometimes the geometry does not allow a fix from what you have. The classic version is a golfer with a fifteen-degree three wood, no five wood, and irons starting at the five, with a genuine thirty-five yard canyon in the middle. No amount of hosel adjustment closes that.
In that situation the question becomes which single club fills it best, and the answer is decided by descent angle rather than by category loyalty. A seven wood, a two hybrid and a driving iron can all produce the same carry number, and they will land in completely different ways. For most amateurs the higher-launching option is the right one, because the shot is usually an approach into a green rather than a positioning shot.
What we try to avoid is the reflex purchase of a club in the category the golfer already owns. If your three wood is not working and the gap under it is large, buying a newer three wood addresses neither problem.
One misconception worth clearing up. The goal is not identical gaps all the way down the bag. Ten to twelve yards between scoring clubs is ideal because you use those for precise distances. Fifteen to eighteen yards between long clubs is perfectly workable because you are rarely trying to land a fairway wood on a specific yard.
What you are trying to eliminate is the outlier: the single place where the step is twenty-five or thirty yards and there is no club that covers a distance you face regularly. That one hole costs more strokes than several slightly uneven steps ever will.
An iron session includes a full printed ladder. The measurement is the valuable part. Once you know the shape of your own ladder, you can make the purchase decision at your own pace, or decide not to make one, from a position of actually knowing what your bag does.
